Process Compliance

  • Define clear responsibilities of each PM. We have several lines of works and need to be assigned evenly. Every ticket comes in has to be taken care of by 1 and only 1 person.

  • Respond quickly to all request to set expectation. If anything changes, notify the requesters so they are aware and adjust their plans.

  • Assignments should be sent to correct team member early with clear requirements so they can arrange their effort to complete. Help them remove any blockers to avoid delays or issues.

  • Document all new requirements / developments / plans / tracking queue in wiki. Wiki is more transparent to all people and is searchable.

  • Understand capability of all resources and which types of tasks are suitable for each of them, then improve utilization.

  • Invest more effort in creating requests to the team to improve every possible aspect when there is capability in the team. There are always rooms for improvements.


Avoid

  • Respond to other members’ tickets/projects/ assignments unless they ask for help. We should focus on what we suppose get done.

  • Delay in assigning tickets to team member and then put them in a rush. ETAs should come from the person who executes the task.

  • Use google docs and spreadsheet too much. Nobody can search for the info unless they have the links. It is fine for some simple tracking list, but most of the time it should be in wiki.

  • Assign data entry tasks to developers. They should focus on more valuable stuff.
